What Is a Good Working Capital Level?
Working capital measures the short-term liquidity cushion a company carries to fund day-to-day operations — receivables and inventory net of what it owes suppliers and lenders in the next 12 months. Expressed as a percentage of revenue, it makes companies of different sizes comparable, but the “right” level varies enormously by sector.
Above 20% of revenue — Strong or cash-rich. Businesses carrying more than a fifth of revenue in working capital hold a substantial liquidity buffer. This is common and healthy in Technology and Healthcare, where asset-light SaaS and biotech companies accumulate cash with little inventory. Caution: in a capital-intensive industrial or retailer, a very high figure can signal slow-moving inventory or receivables that are not converting to cash efficiently.
5% to 20% — Healthy and adequate for most operators. The majority of well-run manufacturers, industrials, and consumer companies operate in this band. It reflects enough working capital to fund the operating cycle — buying inventory, extending customer credit, paying suppliers — without tying up excess cash. A figure in this range is rarely a concern as long as free cash flow is positive and the trend is stable.
Thin, zero, or negative — Often by design. Consumer Staples run near zero because fast inventory turns and tight supplier terms let vendors finance the shelves. Utilities and REITs run outright negative working capital as a structural feature of their financing. The most powerful version is the float model perfected by Amazon and Walmart: customers pay immediately while suppliers are paid on 60–90 day terms, so suppliers effectively fund the business and negative working capital is a sign of strength, not distress. Judge negative working capital by the trend and the interest coverage ratio, never by the sign alone.
How to Use This Data
1. Benchmark within sector, not across sectors
A Consumer Staples company at 4% of revenue and a Healthcare company at 4% are in very different positions. Staples at 4% sits right at its sector median — healthy. Healthcare at 4% is far below its 22% median and may signal a liquidity squeeze or unusually aggressive working capital management. Always compare to the row that matches the company's primary business, not to a universal threshold.
2. Trend matters more than the snapshot
A single working capital reading tells you where the company stands today; the trend over 4–8 quarters tells you where it is heading. Working capital rising far faster than revenue can mean cash is being trapped in inventory and receivables; working capital shrinking can reflect either healthy supplier leverage or an early cash squeeze. 3. Use absolute dollars, percentage, and the current ratio together
No single view is complete. Absolute working capital shows the dollar cushion; working capital as a percentage of revenue (the basis for this table) normalizes for size; and the current ratio expresses the same balance-sheet relationship as a multiple. Reading all three together avoids the trap of a large-dollar figure that is actually thin relative to the company's revenue base.

What is a good working capital level?
There is no universal answer — a good working capital level depends heavily on the sector, so compare against the table above rather than a single threshold. For most operating businesses, working capital between 5% and 20% of revenue is healthy: enough to fund receivables and inventory without tying up excess cash. Above 20% can signal a conservative balance sheet or a cash-rich business (common in Technology and Healthcare), but very high levels may mean idle capital. Critically, negative working capital is not automatically a warning sign — for Utilities, REITs, and float-model retailers it is by design, reflecting suppliers and customers financing the business.
Why do Utilities and Real Estate have negative working capital?
Utilities and REITs routinely run negative working capital because of how they are financed, not because they are distressed. Utilities continually roll short-term commercial paper and revolving credit that shows up as a current liability even though it is refinanced rather than repaid from operating cash. REITs collect rent in advance and carry the near-term portion of long-term mortgage debt in current liabilities, while holding few liquid current assets. For both sectors, solvency is far better assessed through the interest coverage ratio, debt maturity profile, and credit ratings than through working capital.
How is working capital calculated?
Working capital equals total current assets minus total current liabilities, both taken from the balance sheet. Current assets include cash, short-term investments, accounts receivable, and inventory; current liabilities include accounts payable, accrued expenses, short-term debt, and the current portion of long-term debt due within 12 months. For example, $500M in current assets and $380M in current liabilities gives $120M of working capital. Because absolute dollars are hard to compare across companies of different sizes, analysts often express working capital as a percentage of revenue — the basis used in the table above — so a $120M figure on $1B of revenue reads as 12%.
What does shrinking working capital signal?
A working capital balance falling over several quarters can mean very different things. If it is driven by growing accounts payable or deferred revenue, it often reflects healthy supplier leverage and pricing power — the business is funding operations with vendor and customer credit. If it is driven by shrinking cash or rising short-term debt, it is more concerning and can indicate cash burn or reliance on rolling short-term borrowings. The most worrying pattern is working capital declining while the current ratio also falls toward 1.0 and free cash flow turns negative. Pair the working capital trend with the current ratio and FCF before drawing a conclusion.
